Mentoring isn’t just about technical know-how — it’s about helping your mentee feel at home in a new team. When you clarify roles, explain communication norms, and encourage collaboration, you empower your mentee to connect, contribute, and grow with confidence.

You’ll often find yourself:

  • Explain who does what on the team and when to reach out so your mentee knows where to get help and can solve problems faster
  • Demystify how your team communicates and makes decisions to help your mentee feel less anxious and can participate with confidence
  • Encourage your mentee to build relationships across functions so they see the bigger picture and feel more connected to the team
Clarifying Team Roles and Fostering Collaboration 👥

New engineers can often feel lost in the beginning and may not know who to approach for help or how to connect with the broader team. Make sure your mentee has a clear idea of the team structure and who to go to for certain topics. By clearly explaining what each role does on the team and how each person contributes to the product, your mentee will know where to turn for assistance and feel more confident reaching out.

Sometimes it’s helpful to show an organization chart so your mentee can visualize how the team fits together:

Tip: You don’t have to explain every team role in detail all at once. Start with the roles your mentee will interact with most often, and introduce others as they become relevant. This keeps things manageable and helps your mentee absorb information at a comfortable pace. If you’re ever unsure, ask your mentee what they’re most curious about or where they feel stuck.

Go a step further by actively introducing your mentee to teammates from different functions — designers, analysts, support staff, and more — so they can start building those relationships early. Reassure them that collaboration and asking for input is not just allowed, but expected and valued on your team. If they’re ever unsure who to approach, let them know they can always ask you for guidance.

For example, if they have a question about a feature, they can approach the product owner or for testing questions they can reach out to QA.

When you clarify roles and encourage cross-functional connections, you help your mentee avoid confusion, build confidence, and feel more connected to the team.

Demystifying Communication and Workflows 💬

Every team has its own way of working. Lower your mentee’s anxiety by:

  • Explaining where most discussions happen (Slack, email, meetings)
  • Clarifying how decisions are made and documented
  • Encouraging open questions and normalizing asking for help

For instance:
“We usually discuss technical issues in our #dev Slack channel, and decisions are documented in Jira. If you’re unsure, it’s always okay to ask in the channel or set up a quick call.”

Here’s how a supportive conversation might sound:

  • Natalie: Hey Milo, I’m still figuring out who to go to for different questions. Sometimes I’m not sure if I should ask you, the product manager, or someone else.
  • Milo: That’s totally normal, Natalie. For anything about why we’re building a feature or what the priorities are, the product manager is your best bet. If it’s about how to write a test or check if something is working, QA is super helpful.
