As a mentor, your job isn’t just to teach technical skills — it’s to help your mentee connect their daily work to their bigger dreams, set goals that matter, and feel supported no matter where their journey leads. Think of yourself as a guide on a hike: you help your mentee pick a trail, encourage them to aim for new heights, and cheer them on. When you help your mentee grow with purpose, you inspire confidence, ambition, and a sense of belonging.

In this lesson, you’ll learn how to:

  • Encourage mentees to recognize and reach for their potential, even when they doubt themselves.

🎯 Setting Goals and Unlocking Potential

Great goals start with self-belief. Many junior engineers don’t realize how much they’re capable of, and vague goals like “get better at coding” don’t help them see their progress. As a mentor, you can help your mentee set meaningful, actionable goals and encourage them to recognize their strengths along the way.

When it comes to goal setting, start with an open conversation about what excites your mentee, what skills they want to build, and where they see themselves in the future. This sets the tone that you're here to help and encourage the best path forward for them. We can use the GROW model as your trail map for these conversations. Just like planning a hike, you help your mentee figure out where they want to go, where they are now, what paths they could take, and which step to try next.

  • Goal: Where do you want to go?
    “What’s a skill or responsibility you’d love to take on this year?”

  • Reality: Where are you now?
    “What experience do you already have? What’s working well, and what feels challenging?”

  • Options: What trails could you take?
    “What are some ways you could start building this skill? Who could you learn from, or what projects could you try?”

  • Will (Way Forward): What’s your next step?
    “What’s one thing you’ll try this month to move toward your goal?”

Start by setting concrete goals, instead of settling for something broad, like: “Complete two code reviews per sprint and ask for feedback on each one.”

Then, help guide them towards their bigger dreams. For instance, maybe your mentee wants to become a tech lead in a year. Work together to break it down into smaller, doable goals to help them achieve it: “How about shadowing a tech lead on a project?”
“Would you like to lead a small feature from start to finish?”

As you set these goals, look for opportunities to highlight your mentee’s strengths. When you notice something positive, such as strong communication or creative problem-solving, call it out directly: “You did a great job facilitating that discussion. Have you thought about leading a sprint retrospective?”

Supporting Unique Journeys 🥾

Like a hiker, not everyone chooses the same trail. When the path forks, some will stick to the main route, while others might take the one less traveled. If your mentee is interested in a non-traditional direction, like product management, developer advocacy, or even a different industry, show curiosity and support. Ask questions like, “What draws you to that role?” and “How can I help you explore this direction?”

Help them clarify their motivations and connect them with resources or people who can offer insight. Even if their path is different from yours, your encouragement matters:
“I’m here to support you, whatever you decide. Let’s talk about what excites you about this new direction and how I can help you make the transition.”

By supporting your mentee’s unique journey, you model the kind of inclusive, growth-oriented leadership that helps everyone thrive.
